A hypothetical system design. A thought experiment in how I approach building something from zero — starting with a real problem, resisting the obvious solution, and designing from what already exists rather than what needs to be created.


The Problem

A foam manufacturer in Lagos has ₦20 million in confirmed orders sitting on his desk. Real orders. Signed purchase orders from real customers who need real mattresses, real furniture cushions, real industrial foam. The demand exists. The customers are ready to pay. The manufacturer knows exactly how to make the product. He needs ₦15 million in raw materials — polyols, TDI, chemicals — to fulfill those orders. He has ₦5 million in the account. The supplier won't extend credit. He's been burned too many times by manufacturers who took materials and disappeared. The bank won't lend without property collateral the manufacturer doesn't own. The informal lenders will lend — at 120% to 200% annually, rates that erase any profit margin before production even begins. So the manufacturer does what thousands of Nigerian manufacturers do every single day. He produces what his cash can buy. ₦5 million worth of materials. ₦5 million worth of goods. ₦15 million in orders go unfulfilled. The business runs at 25% capacity — not because of lack of skill, lack of demand, or lack of market — but purely because of a gap in financial infrastructure. This scenario repeats itself tens of thousands of times across Nigeria's manufacturing sector, every day, across every vertical. Foam. Textiles. Food processing. Plastics. Paint. Furniture. The specific materials are different. The structure of the problem is identical. Nigerian manufacturers are operating at 30 to 50% of their actual capacity. Not because they aren't viable. Because the financial plumbing between them and their suppliers is broken.


The First Instinct (And Why I Rejected It)

When most people encounter this problem the first instinct is: these manufacturers need loans. Build a lending app. Integrate with BVN. Pull bank statements. Run a credit score. Disburse cash. Collect with interest. It sounds clean. There are already players in this space — digital lenders who have extended the consumer lending model into the SME space. Collect data, underwrite remotely, lend money, chase repayment. But I didn't go there. And the reason matters. Cash disbursement creates a different problem. When you give a manufacturer cash, you lose visibility into how it's used. You've created a loan that could go anywhere — repaying a different creditor, covering payroll, funding a personal expense, or getting deployed exactly as intended into raw materials. You don't know. And because you don't know, you have to price for uncertainty. Which means high interest rates. Which brings you back toward the exact problem you were trying to solve. More importantly — cash lending treats this as a credit problem. It isn't. This is a coordination problem. The manufacturer has the orders. The supplier has the materials. The demand and supply exist in the same ecosystem. The only thing missing is a trusted intermediary who can bridge the payment timing gap between them. The manufacturer needs materials now and can pay in 60 days when his customers settle their invoices. The supplier needs payment now and can't wait 60 days. Nobody trusts nobody. So nobody moves. The solution isn't to hand the manufacturer cash and hope he uses it correctly. The solution is to step directly into the transaction — pay the supplier immediately, take the credit risk, and collect from the manufacturer over the repayment period. Control the money flow from end to end. This isn't a lending product. It's trade finance infrastructure. The distinction determines everything: the product design, the risk model, the unit economics, and ultimately, the moat.


The Real Insight

The founder of this business doesn't just understand this problem intellectually. He lives it. He co-runs a foam manufacturing business — Harmony Foam — with his brother Richard. He has sat at that desk with confirmed orders and insufficient materials. He knows the specific raw materials, the specific supplier relationships, the specific cash flow cycles of his sector. He knows which suppliers might extend informal credit and which ones absolutely won't. He knows the gap between when manufacturers receive purchase orders and when customers actually pay. This matters for a reason that goes beyond competitive advantage. Most fintech founders who enter the SME lending space are outsiders designing solutions for a world they don't live in. They model the problem from data. They interview customers. They build a product and discover six months into deployment that their underwriting model missed something fundamental about how cash actually moves in manufacturing supply chains — a seasonal pattern, an industry norm, a relationship dynamic that doesn't show up in bank statements. The founder here isn't modeling from the outside. He's designing from the inside. And the specific insight this gives him is this: the problem isn't just that manufacturers can't get financing. It's that suppliers can't safely give credit. If you fix only the manufacturer side — give manufacturers capital to buy materials — you've created a loan product. Useful. But generic. Replicable. If you fix both sides simultaneously — guarantee suppliers immediate payment while giving manufacturers time to pay — you've created something different. You've made the entire transaction work for everyone. Suppliers can safely increase their volume. Manufacturers can scale their production. The platform earns on the spread between immediate payment and deferred collection. This is the structural insight: Flowcap isn't in the lending business. It's in the coordination business. Lending is the mechanism. Coordination is the product.


Phase 1 — System Discovery

What's Actually Broken

The working capital crisis in Nigerian manufacturing is not one problem. It's three problems compounding each other. Problem one: Supplier risk aversion has locked the informal credit system. Manufacturers and suppliers have long-standing relationships. In a functioning market, those relationships would include informal credit extension — "take the materials, pay me in 30 days, we've been doing business for 15 years." This actually used to happen. It stopped happening because manufacturers defaulted. Suppliers got burned too many times. The informal credit that once oiled the system seized up, and both parties are now trapped in a cash-only dynamic that constrains everyone. Problem two: Bank lending is structurally misaligned with manufacturing cash flows. Banks require property collateral at 150-200% of loan value. Most manufacturing SMEs don't have it. When banks do lend, approval processes take weeks — long after the manufacturer needed the materials to fulfill a time-sensitive order. Interest rates run at 25-35% annually, which for a 60-day transaction cycle translates to effective costs that eat the margin on many manufacturing contracts. Banks are not equipped for this market. Their credit models were built for different risk profiles and different collateral structures. Problem three: The data that would enable alternative underwriting isn't being captured. A manufacturer's creditworthiness isn't in their property portfolio. It's in their order book, their production capacity, their customer concentration, their historical repayment behavior on materials, their supplier relationships. This data exists — but it's not being systematically captured and interpreted by anyone with both the market access and the analytical capability to use it. The root cause: There is no trusted, capitalized intermediary sitting in the middle of the manufacturer-supplier relationship who has the risk tolerance to bridge the payment timing gap, the market knowledge to underwrite it correctly, and the operational infrastructure to do it at scale.

Who Actually Has This Problem

The target manufacturer is specific. Getting this profile right determines underwriting criteria, default risk, and go-to-market sequence. The primary target is a manufacturing SME with ₦50 million to ₦500 million in annual revenue. Large enough to have real, consistent raw material purchasing patterns that create underwritable data. Small enough to be underserved by banks and excluded from formal trade finance. They have established supplier relationships, recurring customers, and a track record — they're not early-stage experiments in manufacturing. They're operational businesses being strangled by working capital constraints, not business model problems. The secondary target is their supplier ecosystem — importers and distributors of raw materials who operate on thin margins (10-20%) and have adopted cash-only policies out of self-protection. They're not the customer of the platform, but they're a critical stakeholder. The value proposition to suppliers is simple and powerful: guaranteed immediate payment with zero credit risk, plus access to new manufacturer-customers they wouldn't otherwise reach. A supplier who currently does ₦500M in monthly sales could safely do ₦1.5B if they could extend credit without bearing the risk. Flowcap takes that risk. The trigger event — when manufacturers actively seek solutions — is almost always a specific unfulfilled order. Not a general dissatisfaction with their financing options, but a concrete, painful moment: a large order they had to turn down, a customer they lost to a competitor who could fulfill faster, a production month where they ran at 20% capacity watching materials they couldn't afford sit in a warehouse they could see from their factory floor. This shapes the marketing message precisely: Flowcap doesn't compete with banks on loan products. It competes with missed orders.

The Sectors That Come First

Not all manufacturing is created equal for this model. The best initial sectors share specific characteristics: concentrated supplier ecosystems (fewer, larger suppliers to build relationships with), short raw material-to-finished-goods cycles, relatively standardized inputs (easier to verify purchase orders), and established customer bases with predictable payment patterns. Foam manufacturing is the obvious starting point. The founder's own business. Known supplier relationships. Understood input costs. Predictable demand patterns from furniture manufacturers, bed manufacturers, and upholstery shops. The network to seed initial volume without cold outreach. Plastics and paint are the natural adjacency — similar supply chain structures, similar import-dependent raw material profiles, significant manufacturer concentration in Lagos and Ogun industrial corridors. Textiles and food processing are the medium-term expansion targets — larger markets, more manufacturer fragmentation, more complex underwriting, but the same fundamental working capital problem. The sequencing logic: Start where underwriting is easiest (known sector, known suppliers, known cash flow patterns). Learn default rates and repayment behavior in familiar territory. Build the credit model on real data. Then expand to adjacent sectors carrying validated underwriting infrastructure.


Phase 2 — System Architecture

The Design Options

Before committing to a direction, map the options with their real trade-offs. Option A — Digital lending platform Build a credit scoring engine. Integrate with bank APIs. Pull transaction history. Generate credit scores. Disburse cash loans to manufacturers. Trade-offs: Faster to build. But disburses cash into a black box — no visibility into use of funds. Pricing must account for full default risk without transaction-level collateral. Operates in a crowded market against players with more capital. Doesn't solve the supplier problem. Ultimately replicates the bank model with better technology but the same structural limitations. Option B — Invoice discounting Manufacturers submit invoices from customers. Platform advances 70-80% of invoice value. Manufacturer repays when customer settles. Trade-offs: Solves liquidity after production, not before it. Manufacturers still need capital to buy materials before they can produce, before they can invoice. Invoice discounting helps the cash-rich manufacturer optimize. It doesn't help the cash-constrained manufacturer produce at all. Option C — Supply chain finance / trade finance intermediary Platform sits directly inside the purchase transaction. Manufacturer initiates purchase, platform pays supplier immediately, manufacturer repays platform over 60-90 days. Platform controls the payment flow from origin to completion. Trade-offs: More operationally complex than Option A or B. Requires active supplier relationships, not just borrower relationships. But this complexity is the moat — it's harder to replicate, and it solves both sides of the problem simultaneously. Option C is the right architecture. Not because it's easiest to build. Because it's the only option that structurally solves the coordination failure at the center of the problem. Cash lending patches the symptom. Supply chain finance fixes the system.

The Three Core Systems

Flowcap isn't one product. It's three systems running simultaneously, each dependent on the others. The Underwriting System — how creditworthiness gets assessed quickly enough to be useful. The Payment System — how capital flows from Flowcap to supplier to manufacturer to Flowcap with full traceability. The Relationship System — how trust gets built and maintained with both manufacturers and suppliers simultaneously. Most fintech platforms obsess over the payment system because it's the most technically visible. But the underwriting system is the foundation. Wrong underwriting means unacceptable default rates. Unacceptable default rates mean capital erosion. Capital erosion ends the business regardless of how elegant the payment flow is. And the relationship system is what makes the underwriting system work. In a market where formal data is sparse and incomplete, relationship-based intelligence — site visits, supplier references, production capacity verification — fills the gaps that bank statements leave. The relationship system isn't a soft, human-interest feature. It's the underwriting infrastructure.

Designing the Underwriting System

Traditional credit scoring is insufficient for this market. Bank statements show cash flows but miss the crucial context: why did this manufacturer's revenue drop in Q3? Seasonal demand? Raw material shortage? A lost customer? Or a fundamental business problem? Only someone with deep sector knowledge can distinguish these — which is exactly the advantage the founder's background provides. The underwriting framework operates at three levels: Transaction verification — Is the specific purchase order real? Does the supplier confirm the order? Is the raw material request consistent with the manufacturer's production capacity? This isn't credit scoring. It's transaction-specific verification. ₦5M of polyols for a foam manufacturer who produces ₦20M monthly is a logical transaction. ₦50M of polyols for the same manufacturer is a red flag requiring explanation. Manufacturer assessment — Six to eight data points that together paint a credit picture: bank statements (cash flow patterns, not just balances), customer order history (concentration, tenure, payment behavior), production capacity verification (site visit or photograph-based), supplier relationship tenure, repayment history with any existing creditors, and owner character assessment (relationship-based, weighted heavily in early transactions). The model is built to improve over time — the first ten transactions teach the platform something the eleventh transaction benefits from. Portfolio management — Sector concentration limits. Single-manufacturer exposure limits. Geographic diversification. Repayment cycle monitoring with automated early warning triggers. The underwriting system isn't just about approving transactions. It's about managing the portfolio of approved transactions as a whole. The 2-hour approval target is a product feature, not just an operational goal. A manufacturer with a time-sensitive order doesn't have a week to wait for underwriting. The 2-hour window is what makes Flowcap useful in the moments manufacturers actually need financing — when a customer is waiting, when a supplier has materials available, when the order window is open. Speed is a competitive advantage and a customer retention mechanism built directly into the underwriting design.

Designing the Payment System

The payment architecture is what separates Flowcap from a generic digital lender. Money never moves from Flowcap to manufacturer. Money moves from Flowcap directly to supplier — with both parties confirming the transaction. The payment flow: Manufacturer submits financing request → Platform verifies transaction with supplier → Approval triggers payment directly to supplier's account → Supplier confirms receipt and commits to delivery → Materials delivered to manufacturer → Repayment clock starts → Manufacturer repays in agreed schedule → Platform reconciles → Capital recycles. Every step is logged and timestamped. The supplier confirmation before payment prevents fraudulent supplier identities. The delivery confirmation before repayment clock starts protects manufacturers from paying for materials not received. The full transaction log is the evidentiary record for any dispute — and makes default recovery possible because the entire chain of events is documented. WhatsApp as the interface layer is not a compromise — it's a deliberate design decision. Nigerian manufacturing SME owners are not waiting for a slick app to approve their financing. They're managing factories, managing staff, managing customer relationships, managing a dozen things simultaneously. WhatsApp is where they already communicate with suppliers, customers, and banks. The application flow — request, verification, confirmation, repayment reminders — lives entirely in a medium they're already using. Friction reduction is a core product principle, not an afterthought.

Designing the Relationship System

This is the system that most fintech companies underinvest in because it doesn't scale the way software scales. But in a market where trust is the scarcest resource, the relationship system is what makes everything else function. On the manufacturer side: The first ten manufacturers come from the founder's existing network. Not because this is the only acquisition channel, but because starting with known relationships allows the underwriting model to calibrate against known realities before it needs to generalize. These first manufacturers are also the reference customers — the proof points that every subsequent manufacturer encounter references. "Talk to Richard at Harmony Foam. He's been using Flowcap for six months." On the supplier side: Supplier relationships are more important than manufacturer relationships in the early phase. A signed relationship with three major polyol suppliers, two major textile raw material importers, and two major food ingredient distributors provides the supplier network that makes the platform useful before manufacturer volume is high enough to generate organic supplier interest. These aren't just payment recipients — they're distribution partners who refer manufacturers who come to them looking for credit they can't extend. The flywheel: Every manufacturer onboarded increases the volume Flowcap routes through its supplier partners. Higher volume enables better volume discount negotiations. Better supplier pricing either increases Flowcap's margin or gets shared with manufacturers as a competitive advantage over doing the transaction themselves. The network becomes more valuable with every participant — a compounding effect that is very difficult for a new entrant to replicate after critical mass is achieved.


Phase 3 — Solution Design

What the Product Actually Needs to Do First

Version one needs to do exactly one thing well: complete a single traceable, repaid, profitable trade finance transaction between a manufacturer and a supplier — and document enough about that transaction to improve the next one. Nothing more than that. The platform in its first six months is WhatsApp, a spreadsheet, and direct bank transfers. Not because the team isn't capable of building more. Because before you build automated underwriting, you need to understand what you're automating. Before you build repayment tracking dashboards, you need to understand what repayment patterns actually look like in this market. Before you build supplier APIs, you need to know which suppliers matter most and how they want to interact. The MVP technology stack serves operations, not customers. The customer interface is WhatsApp and phone calls. The backend infrastructure — Golang, PostgreSQL, automated workflows — is what allows a small team to manage a large transaction volume without proportional headcount growth. The customer doesn't see the backend. But the backend is what makes scaling possible without hiring an operations team that grows with every new transaction. What the pilot needs to prove: The model works at the transaction level: manufacturers apply, get approved within 2 hours, suppliers get paid, materials get delivered, manufacturers repay on schedule. The underwriting logic is sound: applications are assessed on the right criteria, approvals go to manufacturers who repay, rejections appropriately filter manufacturers who shouldn't be approved. The default rate is manageable: first-cohort default rates, even if higher than steady-state projections, provide the data to refine the credit model before it's deployed at scale. The repayment behavior matches the model: do manufacturers actually repay in 60-90 days, or does the repayment pattern differ from the model? This data drives capital recycling rate projections — which drive the entire unit economics thesis.

Pilot Design

The first cohort: Five to ten foam manufacturers, all from the founder's existing network, all with known production histories, all with established supplier relationships. This isn't the addressable market — this is a controlled environment for model validation. The capital deployment: ₦10-20 million initial capital. Small enough to survive a complete loss if the model is fundamentally wrong. Large enough to run enough transactions to generate statistically meaningful repayment data. The measurement framework: Output goals: Transactions completed. Suppliers paid on time. Materials delivered. No fraudulent transactions in the first cohort. Outcome goals: Repayment rate above 90% in the first cohort. Average repayment within stated terms. At least three manufacturers increase their production output measurably during the pilot period. At least two suppliers express interest in being permanent platform partners. Signal goals: At least two manufacturers refer another manufacturer without being prompted. At least one supplier proactively asks to bring their own manufacturer-customers onto the platform. These are the network effect early signals — proof that the coordination value is real, not just the financing value. The critical discipline: Do not expand to a second sector or a second cohort of manufacturers before the first cohort has completed at least two full repayment cycles. The temptation to grow fast is real and dangerous. Capital deployed in a business model not yet validated is capital at risk. The pilot exists to generate certainty before scale.

The Unit Economics at Full Operation

The model's elegance is in the capital recycling velocity. A traditional bank deploys ₦100M in loans. Those loans sit on the balance sheet for 12-36 months. The bank earns annual interest over that period. Capital turnover is slow. Flowcap deploys ₦100M in 60-day transactions. That capital completes a cycle every 60 days. Six cycles per year. The same ₦100M generates six times the transaction volume of a traditional loan portfolio, earning revenue on each cycle. On a ₦5 million transaction with 60-day terms: 5% interest generates ₦250,000. Volume discount from supplier adds ₦100,000. Default provision of 3% costs ₦150,000. Operating costs of ₦50,000. Net profit: ₦150,000 per transaction, or ₦900,000 annually on ₦5M deployed. 18% net return on deployed capital, recycled six times per year. At scale — ₦500M in deployed capital cycling six times per year — this generates ₦6 billion in annual transaction volume and ₦90M in annual net profit on the lending capital alone, before volume discounts and FX services. The model doesn't require exotic returns to work. It requires operational discipline, sound underwriting, and capital recycling velocity. These are all achievable with the right execution.


Phase 4 — Pilot

What We're Actually Proving

Four questions that cannot be answered from a spreadsheet:

  1. Do manufacturers in the foam sector actually apply for and use trade financing when it's available on terms they can afford — or does behavioral inertia keep them in the informal arrangements they know?
  2. Do suppliers trust a third-party intermediary enough to accept payment from Flowcap rather than directly from the manufacturer — and do they fulfill their delivery obligations reliably when the payer changes?
  3. What does the actual default rate look like in a real cohort of real manufacturers? The 3% projection is reasonable based on comparable emerging market trade finance data, but the Nigerian manufacturing context is specific, and the projection needs to be tested against reality before capital is scaled.
  4. What does the underwriting miss? Every credit model has blind spots. The first cohort will surface them — a seasonal pattern that bank statements obscure, a supplier dynamic that changes risk profiles, a customer concentration that creates correlated default risk. Find these before they happen at scale.

What We're Watching

Transaction-level metrics: Application-to-approval rate. Approval-to-deployment rate. Supplier confirmation time. Delivery confirmation rate. Repayment on-time percentage. Days-past-due distribution for late repayments. Portfolio-level metrics: Default rate by manufacturer size, by sector, by loan size. Capital recycling rate (actual vs modeled). Concentration by manufacturer and supplier. Portfolio yield (actual revenue divided by deployed capital). Relationship metrics: Manufacturer reapplication rate (the most powerful signal of product-market fit — a manufacturer who comes back for a second transaction is a manufacturer for whom the product worked). Supplier referrals of new manufacturers. Net Promoter Score equivalent in a WhatsApp survey after first repayment completion. The most important metric is the one that can't be automated: What do manufacturers say, unprompted, about how Flowcap changed their production capacity? Quantify where you can. Capture the story where you can't. The stories from the pilot cohort become the evidence that drives the next cohort, the Series A narrative, and eventually the expansion story.

The Decision Framework

At the end of month six — not when it feels right, not when momentum suggests it — a data-driven decision point. Scale if: repayment rate exceeds 90%, at least three manufacturers have demonstrably increased production capacity, supplier relationships are stable, and the first cohort is generating referrals. Move to the platform MVP, raise the seed round, expand to 30 manufacturers and adjacent sectors. Iterate if: repayment rate is acceptable but underwriting gaps are visible, or supplier relationships need strengthening, or the application-to-deployment cycle is longer than 2 hours consistently. Fix the specific problem before scaling. Stop if: default rates significantly exceed projections, or the behavioral pattern (manufacturers applying but not repaying, or suppliers not delivering after payment) reveals a fundamental model flaw. Return capital. Redesign. Do not scale a broken model. The discipline to stop is as important as the ambition to scale.


The Honest Risks

Default risk is existential at the wrong scale. A 5% default rate on ₦20M is survivable — it's a learning cost. A 5% default rate on ₦500M is catastrophic. The credit model has to be proven at small scale before capital is committed at large scale. The pilot discipline isn't caution — it's survival logic. Concentration risk in the first sector. If the first ten manufacturers are all foam, all sourcing from the same two or three major polyol importers, and a disruption hits the foam sector — a raw material import restriction, a currency devaluation that prices polyols out of range, a demand collapse — the entire early portfolio is correlated. Sector diversification into plastics and paint isn't just a growth strategy. It's a portfolio risk management strategy. Regulatory complexity grows with the product. The current model — paying suppliers on behalf of manufacturers — operates in a relatively clear space. But as Flowcap adds FX services, a supplier marketplace, and eventually structured products, the regulatory surface area expands. The CBN, the SEC, and FIRS all have jurisdiction over different parts of a more sophisticated financial services platform. Early regulatory engagement — not just compliance, but relationship-building with regulators — is a business investment, not just a legal cost. Capital access is the ceiling on growth. The model's leverage is in recycling velocity. But recycling only works if there's enough capital in the pool to fund concurrent transactions across a growing manufacturer base. Raising the seed round while the pilot is running — not after it completes — is the right sequencing. Investors in working capital finance want to see early transaction data, not just a projection model. The pilot generates that data. The operational discipline of collections. Flowcap's unit economics depend on manufacturers repaying on schedule. Collections in Nigerian SME finance is notoriously difficult — manufacturers who can't pay often disappear from their phones before they come to you with a problem. The collections process — automated reminders before due dates, early intervention on the first sign of delay, clear escalation procedures — has to be designed as rigorously as the underwriting process. A manufacturer who doesn't repay on time isn't just a default risk. They're a warning signal about the credit model that needs to be investigated and understood before the next similar application is approved.


The Name and the Brand Principle

The name Flowcap is clean and functional. Flow — the movement of capital through supply chains that currently doesn't flow. Cap — capital, but also the capacity it unlocks. It's descriptive without being generic. But the brand principle matters more than the name. Flowcap is not a lender. It's infrastructure. This distinction shapes everything — how the team thinks about the business, how it's pitched to manufacturers, how it's described to suppliers, how it's explained to investors. Lenders extract value from borrowers through interest. Infrastructure enables value creation for everyone who uses it. The foam manufacturer who goes from 30% to 80% capacity utilization because of Flowcap isn't just a borrower repaying a loan. He's a business growing, employing more people, fulfilling more orders, contributing more to the sector. The supplier who safely doubles their volume isn't just receiving payments from a new intermediary. She's growing her own business because Flowcap absorbed the credit risk she couldn't carry alone. The interest Flowcap charges isn't rent extracted from desperation. It's the price of coordination infrastructure that makes the whole system work. This is the frame. Every product decision, every pricing decision, every market communication comes back to it: are we building infrastructure, or are we building a lending product with better marketing? Infrastructure wins in the long run. It creates network effects. It becomes difficult to displace. It attracts the kind of capital partners who want to fund the rails of African commerce, not just another fintech on top of the existing rails.


Why This Matters Beyond the Business
